Upgrade Sprint / two to three weeks / fixed price

Change models on evidence.

A new model or a retirement date is coming. In two to three weeks we run your own tasks across the candidates, put a regression gate in place, and hand you a decision: adopt, hold or switch, with the rollout and rollback plan.

Sample decision memo · synthetic example

Model change decision

Change
A candidate model for the support-triage workflow, with the same prompts and tools.
Result
Quality held on 48 of 50 cases and the median wait fell. Responses grew longer, and two cases doubled their tool calls.
Decision
Adopt for triage behind the gate. Hold refunds until the two failing cases pass.
Delete
The retry wrapper around the classifier. The candidate no longer needs it.

When to bring us in

When the model under your agent is about to change.

A retirement or deprecation date

A provider has announced the end of the model your agent runs on.

A faster or cheaper candidate

A new model looks better on paper, and you need to know for your workflow.

An upgrade already changed behavior

Answers, latency or cost moved after a model or settings change, and you need to know why.

The handover

Five outputs. One decision.

The decision rests on your own tasks, scored the same way before and after the change.

  1. Candidate comparison

Your tasks run across the candidate models and settings, scored on quality, speed, cost and control.

  2. Regression gate

The cases that block a change, wired into your pipeline.

  3. Decision memo

Adopt, hold or switch, with the evidence behind it.

  4. Rollout and rollback plan

A staged release with a tested way back.

  5. Scaffolding you can delete

Prompts, retries and workarounds the new model no longer needs.

The process

Baseline. Compare. Gate. Roll out.

01 / Baseline

Measure what you have.

Score the current model on your own cases, counting every attempt.

02 / Compare

Run the candidates.

The same cases across candidate models and settings, including verbosity, tool calls and the wait between them.

03 / Gate and decide

Write the decision down.

Set the regression gate and record adopt, hold or switch, with the evidence.

04 / Roll out

Release with a way back.

Stage the change, watch the scorecard and keep the rollback ready.

Before we start

What if the new model is worse for us?

Then the decision is hold, with the evidence, and the gate catches the same regression next time.

Do you favor a model provider?

No. We don't resell models or platforms, and the comparison runs on your cases.

What about deprecation dates?

We plan the comparison, regression gate and rollout around your model's retirement date.

Can our team run the next change?

Yes. The gate and the cases stay in your pipeline, and the decision memo shows how to read them.

Does every release need a sprint?

No. Harness Watch gives every relevant release a verdict. The sprint is for the changes that need real work.
